Knead vs Hotplate, honestly

Hotplate sells the drop. Knead runs the bakery.

Hotplate is very good at one thing: opening a window, selling out, closing it. If that is your whole business, it may be the right tool, and we'll say so below. Knead is built for the rest of what running a bakery involves: custom orders, recipes, your week, your books. And now Drops too, at half what Hotplate charges, free if you're on Growth.

What Hotplate does well

Being fair about this is the point. Here's what Hotplate does well, in their own terms.

Drops. Genuinely.

Hotplate calls itself the #1 food drop platform, and it earned the name. Set a time, open the window, sell out, close. Every part of the product is tuned for that moment, and it works.

The text list

When you drop, your customers get a text. That is a real advantage on a Saturday morning, and if your regulars live on that list, leaving has a real cost. We're not going to pretend otherwise.

Nothing upfront

There's no subscription. You can list a drop today without a bill landing. Under the default split your customers pay the platform fee, so most chefs never feel it.

Thirty people, not two

Hotplate went through Y Combinator, has raised about $3 million, and has around 30 people. They ship faster than we do. Knead is two people, and one of them is baking.

Years of tuning the drop moment

Hotplate's had years and about thirty people polishing pure drop mechanics: the text list, the countdown, the sell-out moment. Knead Drops just shipped. If that specific polish is what matters most to you, that's a real point in Hotplate's favor.

The fee, in plain numbers

Hotplate has no subscription. The chef pays Stripe 2.9% + $0.30 on each order. Under the default split, which about 80% of chefs keep, the customer pays 5% + $0.55 on top of the order subtotal (never on tip or tax). Here's what that adds up to at a $40 average order.

Monthly salesOrdersYou pay (Stripe)Your customers pay (Hotplate)Total drag
$500~13$18$32$50
$2,00050$73$128$201
$5,000125$183$319$501
$10,000250$365$638$1,003

Per month. Hotplate fee = 5% of monthly sales + $0.55 per order. Rates as published on hotplate.com/pricing, 2026-08-16.

A percentage costs you more as you grow. A flat price doesn't.

At $5,000 a month that customer fee is about $319 a month, or roughly $3,825 a year. Knead Growth is $480 a year, and Starter is $228. Card processing is the same Stripe 2.9% + $0.30 on both, so it isn't the difference. The percentage is.

The catch

The fee lands on your customers, so you never feel it. We'd rather not call it “what you'd save.” It's what your customers are paying to order from you, that could have been your price.

The fine print, from their help centre

  • The fee is calculated on the pre-discount subtotal. Run a 20% off code and the fee is still charged on the full price, so the chef quietly covers the gap.
  • Cash, Venmo, and Zelle orders still owe the Hotplate fee. It comes out of the chef's payout balance, which can go negative.
  • Instant payouts cost 1.5% (minimum $1, maximum $50).
  • Refunds can be issued as “full refund minus fees.”

Run Drops too? Cut the fee in half, or to zero.

Hotplate's default split charges your customers 5% + $0.55 per order. Knead Drops charges a flat percentage, no per-order add-on, and it's the one place we do charge a cut, so here it is in plain numbers, at the same $5,000/month volume as the table above.

Hotplate

Knead Drops (Starter)

Knead Drops (Growth)

At $5,000/month in drop sales. Drops just shipped on Knead: the fee is live, the drop-day polish is still newer than Hotplate's years of tuning.

How much are your customers paying to order from you?

Slide in your own numbers. This is the customer-paid Hotplate fee at your volume, next to Knead's flat price.

$5,000
$40

That's 125 orders a month at $40 each.

What your customers pay Hotplate to order from you
$3,825/yr
$319/mo
Knead Starter, flat
$228/yr
$19 a month, $199 paid yearly
Knead Growth, flat
$480/yr
$40 a month, $409 paid yearly

The arithmetic: 5% of $5,000 is $250.00, plus $0.55 on each of 125 orders is $68.75. That's $318.75 a month, or $3,825 a year. Knead Growth, with recipes, capacity, and the books included, is $480 a year. The other $3,345 is money your customers are paying, that could have been your price.

Rates as published on hotplate.com/pricing, 2026-08-16: the customer pays 5% + $0.55 of the order subtotal under Hotplate's default split. Card processing (Stripe, 2.9% + $0.30) is paid by the baker on both platforms, so it is left out. Knead billed monthly, times twelve. Your numbers will differ; that's what the sliders are for.

What Knead does that a drop platform can't

Every ordering platform can take a payment. Knead is the only one that knows your recipes, so it knows what the order cost you; knows your week, so it knows whether you can actually bake it; and keeps your books, so at the end of the year you have a Schedule C instead of a shoebox. One flat price, and no cut of your regular sales.

Never a percentage on regular orders

$19 or $40 a month, flat, for custom orders, recipes, invoicing, everything. At $5,000 a month in sales, Hotplate's customer fee comes to about $3,825 a year. Knead Growth is $480, and that's before Drops, which is free on Growth and half Hotplate's rate on Starter.

It knows what the order cost you

Recipes with real ingredient costs, so every product has a true cost per unit and you can see your margin before you set a price.

It knows whether you can bake it

The Sweet Spot capacity engine reads your recipes' production phases and your calendar. Green, yellow, red, before you say yes.

It keeps the books

Expenses, mileage, P&L, Schedule C, 1099-NEC. Free on every tier. At the end of the year you have a return, not a shoebox.

It sells both kinds of order

Batch and custom. Quotes, deposits, signatures, invoices, and the pre-order side too: Drops is live, at half Hotplate's rate.

It's your website

A storefront and pages under your own brand, not a listing on someone else's.

Who should pick Hotplate

We'd rather you pick the right tool than pick us and leave.

You want the most-tuned drop mechanics

Opening a window, selling out, closing it. They've had years to tune that, and they have thirty people doing it. Ours just shipped, cheaper but newer.

Your regulars live on the text list

A list that reliably sells you out is worth a lot. If yours is on Hotplate and it works, that's a real reason to stay.

You'd rather nobody see a bill

No subscription, and the fee lands on the customer. If a flat monthly price feels like the wrong shape for where you are, Hotplate's shape may suit you better.

Drops are the whole business, today

If it's only ever going to be drops (no custom orders, no recipes, no books to keep), Hotplate's narrower focus and longer track record on that one thing is a fair reason to stay.

The questions we actually get

But Hotplate is free.
It isn't billed to you, which is different. Under the default split your customers pay 5% + $0.55 on every order subtotal: $1.55 on a $20 order, and about $3,825 a year at $5,000 a month in sales. Every dollar of that changed hands because someone ordered from you, and none of it went into your price.
My customer list is on Hotplate.
It's yours, and Hotplate lets you export it. You can import customers into Knead from a CSV. We don't offer a one-click import of your text subscriber list, because we won't message people who haven't agreed to hear from you here. If you'd like a hand with the move, email hello@kneadapp.co and we'll do it with you.
Hotplate texts my customers. Do you?
Not today. Knead announces by email and by push notification through the iPhone app. If SMS is the thing that fills your drops, that's a real point in Hotplate's favor and we'd rather say so than dodge it.
How much does Knead charge for Drops?
2.5% per order on Starter, zero on Growth, no flat per-order add-on either way. Hotplate's default split charges your customers 5% + $0.55 per order, so Starter's rate is less than half that, and Growth's is nothing. At $5,000 a month in drop sales, that's roughly $3,825 a year on Hotplate versus about $1,500 on Knead Starter, or $0 on Growth. Drops itself just shipped, so the drop-day polish is newer than Hotplate's. The price isn't.

Sell out on Saturday. Know your numbers on Sunday.

Start on the Free plan: 5 orders a month, with invoicing, recipes, and bookkeeping included. No credit card required, and no commission on regular orders. Drops is half Hotplate's rate on Starter, and free on Growth.
